Why We Are Building Deliverail on Indian Railways

The origin story: why rail freight is India’s most under-used logistics asset, what our first shipments taught us, and where Deliverail goes from here.

Deliverail started with a simple observation: India already has a piece of freight infrastructure that works extraordinarily well and is used extraordinarily little for parcels — the railways. Hardware and logistics teach you the same lesson: respect infrastructure that already works.

The observation

Every day, trains run on schedule between India's major cities with parcel capacity that most shippers never touch. Meanwhile SMBs pay premium courier rates for road freight that sits in traffic, absorbs fuel surcharges, and emits roughly three times the CO₂ per tonne-kilometre. The gap between what rail costs and what couriers charge is not a small arbitrage — on many lanes it is the difference between making margin on a shipment and losing it.

The catch, and the reason the gap persists: rail freight is not door to door. Someone has to pick the parcel up, get it onto the right train, get it off at the other end, and deliver it. That coordination is exactly the kind of unglamorous systems problem we set out to solve.

What the first shipments taught us

We started with a handful of lanes connecting Bangalore, Pune, Mumbai, Surat and Udupi, moving real parcels for real senders. Three lessons came fast:

  1. Predictability matters more than raw speed. Senders forgave an extra few hours; they did not forgive not knowing where a parcel was. That is why tracking and WhatsApp updates were built before almost anything else.
  2. All-in pricing is the product. The single most common courier complaint we heard was surcharges appearing at invoice time. Our quote includes pickup, delivery and GST — the number you see is the number you pay.
  3. The first and last mile carry the experience. The rail leg is the easy part; a doorstep pickup that shows up on time is what earns the second booking.

Where this goes

The plan is simple to state: more lanes, tighter schedules, and the same all-in, tracked, doorstep-to-doorstep experience on every one. Rail should be the default way parcels move between Indian cities — cheaper for the sender, lighter on the planet, and running on infrastructure the country already built.

If you ship between our cities, get a quote and see the math for yourself. And if you have a lane you wish we served, tell us — route requests genuinely drive what opens next.
